Freight Coordination KPIs: 8 Metrics That Measure the Actual Work

Key Takeaways

  • Most freight KPIs measure outcomes: on-time delivery, cost per load. They don't show how much work it took to get there.
  • Freight coordination KPIs measure the work itself: how many touches, how long each step takes and how often problems need a person.
  • 8 metrics cover the coordination work: manual touches per load, coordinator hours, time to book, carrier response time, missed pickups, time from exception to notification, POD collection time and invoice cycle time.
  • Wilson, by Cartage, is an AI logistics agent that records every step it takes on a shipment, so these metrics come from real data instead of estimates.
  • Teams measure Wilson's impact by comparing the lanes it runs to how those lanes ran before.

Why don't standard freight KPIs show the coordination work?

A manufacturer's logistics dashboard shows 94% on-time delivery and steady cost per load. The team still works late every night. Every load on time took three quote emails, two follow-ups, a pickup reconfirmation call and a POD chase. None of that shows up on the dashboard.

Standard freight KPIs don't show the coordination work because they measure how loads ended, not how many emails, calls and follow-ups it took to get them there.

Coordination gaps also have a cost beyond the team's time: ATRI found truck drivers were detained at 39.3% of stops in 2023.

Which 8 metrics measure freight coordination work?

These 8 metrics show how much work each load takes and where it gets stuck.

# Metric What it shows
1 Manual touches per load Emails, calls and messages a person sends per load
2 Coordinator hours Time spent on coordination, by lane
3 Time to book Time from order received to load booked
4 Carrier response time How long carriers take to answer quotes, tenders and status requests
5 Missed pickups Pickups that didn't happen in the confirmed window
6 Time from exception to notification How fast the team and customer hear about a problem
7 POD collection time Time from delivery to POD filed
8 Invoice cycle time Time from carrier invoice to payment

Together, they answer one question: how much work does each load take, and is it going down?

How do you collect freight coordination metrics?

Freight coordination metrics are only reliable when the work is recorded where it happens, not reconstructed from inboxes.

Pick a few lanes to measure first.

Record a baseline for each metric on those lanes.

Record every step (requests, replies, calls and changes) on the shipment.

Compare the same lanes over time.

The hardest metric to collect by hand is manual touches per load, because it lives in personal email and phone logs.

How does Wilson, by Cartage, change these metrics?

Wilson takes on the coordination work and records every step, so the metrics both improve and become measurable. Traditional logistics software gives teams information. Wilson executes the work required to move shipments forward.

Metric What Wilson does
Manual touches per load Sends quote requests, tenders, confirmations, follow-ups and updates
Coordinator hours Takes on repetitive work so coordinators focus on judgment work
Time to book Requests, negotiates and books with approved carriers
Carrier response time Follows up by email or phone and records every reply
Missed pickups Confirms and reconfirms every pickup
Exception to notification Contacts the carrier and notifies the team and customer, if configured
POD collection time Requests the POD after delivery and follows up until it's filed
Invoice cycle time Audits invoices against the booking, reconciles and pays the carrier

Every message, confirmation and change is recorded in the shipment's change history.

How do teams measure Wilson's impact?

Teams measure Wilson's impact by comparing the lanes Wilson runs to how those lanes ran before, using these metrics.

  • Start on a few lanes and record the baseline.
  • Compare after a set period: manual touches per load, coordinator hours, time to book, missed pickups, time from exception to notification and POD collection time.
  • Expand to more lanes as results hold.

Most customers start on a few lanes and expand from there. See how to judge logistics automation by the work it finishes.

FAQs

  • What are freight coordination KPIs? Metrics that measure the coordination work behind each load, such as manual touches per load, time to book, carrier response time and POD collection time.
  • Which metrics show if freight coordination is working? Manual touches per load, coordinator hours, time to book, carrier response time, missed pickups, time from exception to notification, POD collection time and invoice cycle time.
  • Why isn't on-time delivery enough? Because it shows how loads ended, not how much work it took to get them there.
  • How do teams measure Wilson's impact? By comparing the lanes Wilson runs to how those lanes ran before, on metrics like manual touches per load, coordinator hours, time to book, missed pickups, time from exception to notification and POD collection time.
  • Does Wilson record every action? Yes. Every message, confirmation and change on each shipment is recorded.
  • Does Wilson replace logistics coordinators? Wilson is the hire you don't have to make. It takes on the repetitive work, so coordinators move to judgment work.
  • How is Wilson priced? There's no subscription fee. Pricing is a percentage of the carrier payments that run through Wilson. Pricing scales down as volume grows, and Enterprise pricing is custom.

Conclusion

A dashboard can show perfect on-time delivery while the team drowns in follow-ups. Freight coordination KPIs measure the work itself: touches, hours, response times, missed pickups, exceptions, PODs and invoices. Wilson, by Cartage, takes on that work and records every step, so the metrics improve and the data to prove it is already there. The practical first step is to record a baseline on a few lanes, start Wilson there and compare.
