Buying AI freight software? Make operations, finance, and IT test the same shipment

Key Takeaways

Run one evaluation, not three: operations, finance and IT judge the same real shipment against criteria each team writes before the test.
Operations checks that the freight moves; finance checks that the money follows the rules; IT checks intake, access, write-back, history and failures.
A pass from one team never cancels a fail from another. Class each fail as a product limit, a configuration fix or a scope decision.
Close with one sign-off matrix: approved, approved with open conditions, or not approved.
Wilson, by Cartage, is an AI logistics agent that replaces the TMS for freight execution, so all three teams review one shipment record.

How do operations, finance and IT sign off on the same shipment?

Pick one real shipment, have each team write its acceptance criteria first, run the shipment once from order to carrier payment, and have each lead sign a shared matrix against that one record. The purchase moves forward only when all three signatures sit on the same load.

Most evaluations split by department, and nobody checks whether the slices connect. The gaps appear later: the rate finance approved is not the one the carrier confirmed, or the booking never reached the ERP the way IT assumed.

A joint test closes that gap because the three functions look at one set of facts. The rate confirmation finance compares to the invoice is the one operations watched arrive and the one IT checked for write-back. It helps to treat the software as something that does freight work, as described in what an AI logistics agent is, and let each function judge that work from its own seat.

A shared test plan: one shipment, three sets of acceptance criteria

Write one plan with one timeline and three lists of criteria, so every checkpoint has an owner before the shipment moves.

Choose a recent, ordinary order with a complication for each team: a rate likely to exceed the approval limit, an accessorial such as a liftgate, and an order arriving through the channel IT actually uses.

Operations

Quote: requests go to approved carriers; replies are compared on the same service and date.
Approved carriers: no carrier outside the list receives a request or tender.
Booking: the carrier accepts the tender in writing or on a recorded call.
Pickup: the window is confirmed by the carrier, not assumed.
Exception: one planned disruption, such as a missed pickup, is handled under the rules.
POD: proof of delivery is received and filed on the shipment.

Finance

Approval limits: a rate above the limit waits for the named approver, as in how finance should approve freight quotes before booking.
Rate confirmation versus invoice: compared line by line.
Accessorials: charges requested at booking are expected; charges that first appear on the invoice are held.
Invoice audit and reconciliation: each difference has a reason.
Payment: the carrier is paid from the Wilson Wallet only when the invoice reconciles and the approval rules allow it.

IT

Order intake method: the order enters as it does today: ERP feed, file drop, spreadsheet, email or API.
Access and permissions: every access maps to a named freight action.
Write-back scope: returned fields and method are agreed in advance.
Shipment history: messages, confirmations and changes are recorded and findable.
Failure behavior: a missing field, failed write-back or silent carrier escalates to a named person.

What the joint test looks like as the shipment moves

Each team watches the whole run but signs only its own checkpoints, and the handoffs between teams deserve the closest attention.

In an illustrative run, a six-pallet order arrives in the nightly file drop, and IT confirms Wilson read only the agreed columns. Operations watches quote requests go to four approved carriers. The best reply lands above the approval limit, so finance receives it with the alternatives and full expected cost, approves it, and the approval is recorded on the shipment.

The carrier accepts the tender and the rate confirmation arrives. That is the first cross-team handoff: finance checks that the confirmed rate equals the approved one. Operations then triggers its planned exception: the carrier will miss the pickup window. Wilson contacts the carrier, notifies the team in Microsoft Teams and initiates rebooking from the approved list, within the rules or with approval. Finance watches whether a costlier replacement triggers a new approval. IT watches whether the carrier change reaches the ERP within the write-back scope, or is flagged if the write fails.

After delivery, the POD is filed and the invoice arrives with the requested liftgate and an unrequested residential charge. Finance watches the audit pass one and hold the other with a reason. Deeper access questions belong in the IT review before deploying an AI logistics agent; the joint test confirms those answers on live freight.

What to do when one team passes and another fails

Classify every fail before debating the overall result.

Product limit: the software cannot do what an essential criterion asks. The evaluation stops, whatever the other teams scored.
Configuration choice: a rule was set wrong, such as an approval limit too high. Fix it and rerun that checkpoint on a new shipment.
Scope decision: the criterion depends on an open company decision, such as ERP write-back at launch. Record it as an open condition with an owner.

Three split results come up often:

Operations passes, finance fails. The load moved, but an unrequested accessorial was paid or the approval is missing. Booking may be ready while payment is not; keep every payment behind a person's approval until finance is satisfied.
Finance passes, IT fails. Numbers reconcile, but a write-back failed without warning. Silent failure is a blocker; overly broad access is usually a configuration fix.
IT passes, operations fails. Everything connects, but the exception stalled or the pickup was never confirmed. That is the core freight job, so it blocks until a rerun passes.

No team overrules another's fail; the shipment record settles disagreements.

The three-team sign-off matrix

Fill in each row during the run, with the evidence agreed before the shipment starts.

Checkpoint	Signs	Evidence	Pass	Fail
Order intake	IT	Order as received	Shipment created without retyping	Order rekeyed
Quotes	Operations	Requests and replies	Approved carriers only	Unapproved carrier contacted
Approval	Finance	Request, approver, time	Booking waited for approver	Booked first
Rate confirmation	Operations, finance	Acceptance and rate confirmation	Equals approved rate	Unexplained difference
Pickup	Operations	Carrier's window confirmation	Confirmed by carrier	Copied from order
Exception	Operations, finance	Carrier contact, alert, rebooking	Within rules or re-approved	Outside the rules
Write-back	IT	File, table or API record	Agreed fields; failures flagged	Silent failure
Invoice	Finance	Line-level comparison	Unrequested charge held	Paid as billed
Payment	Finance	Wilson Wallet payment, rule applied	After reconciliation	Outside the rules
History	All three	Messages, confirmations, changes	Each team finds its evidence	Evidence in inboxes

All three leads sign one outcome: approved, approved with open conditions, or not approved. A blank row means not tested.

How Wilson, by Cartage, supports a three-team evaluation

Wilson, by Cartage, runs the shipment from order to carrier payment on one record, which is what lets three teams sign off on the same facts. Traditional logistics software gives teams information. Wilson executes the work required to move shipments forward.

Wilson replaces the TMS for freight execution and connects to the company's ERP or existing order data flow. Wilson works with SAP, NetSuite, Microsoft Dynamics 365, Oracle, Infor, Epicor, Sage, Acumatica, and other ERP environments, with the exact connection depending on the customer’s data flow and scope. Write-back is optional and scoped: an updated file, a shared table or an API connection where available.

For operations, Wilson tenders to approved carriers first; Cartage can introduce capacity, but the company approves any carrier before Wilson uses it, and if none accepts, Wilson escalates. For finance, it audits and reconciles each invoice against what was booked and pays carriers from the Wilson Wallet; payments outside the rules wait for a person. For IT, messages, confirmations and changes are recorded in the shipment history.

Wilson starts with assisted execution, and its scope can expand step by step as each team gains confidence. The Cartage team helps map the first workflow during discovery.

Bring your operations, finance and IT leads, plus one recent shipment, and run the joint test in a Wilson demo so each team signs off against the same record.
