The pallet count changed. Your freight quote might have too.
Key Takeaways
- A freight quote is priced on the shipment details in the request. When the pallet count, weight or dimensions change, the rate, the LTL class, the equipment and the documents may need to change too.
- Catch the change before the carrier dispatches a truck. Otherwise it comes back on the invoice as a reweigh or a reclassification.
- More pallets of the same product don't always change the class, but they usually change the rate. A new product mix or a taller stack is what typically moves the class.
- Wilson, by Cartage, is an AI logistics agent that records the change, recalculates LTL class from the SKU catalog and goes back to approved carriers before pickup. A new rate above the approval limit waits for a person.
- The customer owns the accuracy of SKU weights and dimensions. If a carrier reclassifies, Wilson explains how the class was calculated.
Why does a pallet count change affect a freight quote?
A pallet count change affects a freight quote because carriers price on weight, space and density, and adding or removing pallets changes all three. The quote was right for the shipment in the request, not for the one now on the dock. If nobody updates the carrier before pickup, the difference typically shows up as a reweigh, a reclassification or the wrong truck.
This hits manufacturers and distributors shipping LTL (less-than-truckload, where several shippers share one trailer) whose orders change between quote and pickup. It matters more now because class depends more on density: on July 19, 2025, the NMFC moved to a 13-subprovision density scale for many items. A change in weight or dimensions is now more likely to change the class.
Here is one load, with numbers given for example:
- Monday, 2:15 p.m. A coordinator at a building-products distributor requests quotes for 4 pallets, 2,400 pounds, to Ohio. A quote is a carrier's price for moving that specific shipment, based on the details sent.
- Tuesday, 9:00 a.m. She books the lowest approved carrier. The booking is the carrier's commitment to move the load, and the rate confirmation is the document that records the agreed rate and terms. The warehouse prints the BOL (bill of lading), which the driver signs at pickup as the receipt for the freight. It says 4 pallets.
- Wednesday, 11:30 a.m. Customer service adds two lines for the customer. The warehouse builds 7 pallets and the ERP order is updated. Nobody tells logistics.
- Wednesday, 3:00 p.m. The carrier planned space for 4 pallets. The driver takes 7; the BOL says 4.
- Two weeks later. Accounts payable gets an invoice with a reweigh and a class change. Nobody can tell whether the charges are right, because the record never caught up with the order.
What can change when the pallet count changes?
Four things can change: the rate, the LTL class, the equipment and the documents. Which ones change depends on what changed about the freight, not just the count.
The rate changes most often, because LTL rates are built on weight and class, and many carriers also price on how much trailer space a shipment takes. Class is less obvious. Density is weight divided by cubic feet, so 3 more pallets of the same product, stacked the same way, may keep the same class. It usually moves when the product mix, the stack height or the pallet size changes, which a warehouse rarely thinks of as a freight change.
| What changes | When it usually changes | When it usually doesn’t | If nobody tells the carrier |
|---|---|---|---|
| Rate | Weight crosses a pricing break or uses more space | Small change within the same break | Adjustment on the invoice |
| LTL class | Product mix, stack height or pallet size changes density | More pallets of the same SKU, built the same way | Reclassification after inspection |
| Equipment | The load outgrows the planned space | A pallet or two removed | Partial pickup or a second truck |
| Documents | Any change in count, weight or class | Never: they must always match | Weak record in a shortage dispute |
Equipment has the biggest operational cost: a large enough shipment may need a volume or full truckload quote. Documents always change, because a BOL that says 4 when 7 left is a problem if any go missing.
What should the team do when the count changes after booking?
Treat the change as a new version of the shipment and recheck it before the truck is dispatched. On the day of pickup, the carrier may already have planned the route, so the later the change, the fewer the options.
Update the shipment details: pallet count, weight, dimensions and the SKUs on each pallet.
Recheck the LTL class from the new density and any added products.
Go back to the carrier. For a small change, ask the booked carrier to confirm the rate and equipment. For a large one, request new quotes from approved carriers, including a volume or full truckload option.
Apply the approval rules. Within the coordinator's limit, proceed; above it, the change goes to whoever approves that amount.
Reissue the documents: the BOL, the pallet labels (1 of 4 becomes 1 of 7) and an updated rate confirmation if the rate changed.
A decrease needs the same discipline: the carrier still needs an accurate truck plan, and some carriers bill a minimum either way.
Common mistakes
- Updating the ERP order but not the shipment. The carrier never hears, and the invoice arrives with a reweigh.
- Keeping the original BOL. The driver's count doesn't match the paperwork, which weakens the shipper's position if freight is short or damaged.
- Assuming the class holds because it's the same customer. A new SKU can move the density enough to change it.
- Calling only the booked carrier. If the shipment now fits a different mode, the team pays LTL rates for a load that should be quoted differently.
- Paying reweigh charges without a record of the change. The team can't tell a legitimate charge from an error.
How does Wilson, by Cartage, handle a shipment change before pickup?
Wilson, by Cartage, records the change, recalculates LTL class from the SKU catalog, goes back to approved carriers and reissues the documents before pickup. Traditional logistics software gives teams information. Wilson executes the work required to move shipments forward.
The change reaches Wilson the way the order did: an ERP feed, a spreadsheet, email or a scheduled file drop. A shared Google Sheet is read on a configurable schedule, for example every 30 minutes.
| Step | Trigger | What Wilson does | When a person steps in |
|---|---|---|---|
| 1. Record | Count, weight or dimensions change | Updates the shipment and logs the change | If the new details are incomplete |
| 2. Class | It’s an LTL shipment | Looks up the NMFC class and calculates the density subclass from the SKU catalog | If a SKU or dimension is missing |
| 3. Carrier | Details are updated | Confirms with the booked carrier or re-quotes approved carriers, negotiating against the company’s targets | If no approved carrier accepts |
| 4. Approve | New rate is known | Proceeds when the rate is within the rules | If the rate is above the approval limit |
| 5. Documents | Booking is confirmed | Generates the updated rate confirmation, BOL and pallet labels | Not required |
| 6. Notify and audit | Plan is set; invoice arrives | Tells the team and the carrier, then checks the invoice against what was booked | If the invoice doesn’t reconcile |
The company sets the controls. Wilson starts with assisted execution, and the company decides which actions need approval, such as a rebooking above a cost threshold. Actions under the rules proceed; the rest wait for the person who owns that decision, and the scope of execution can expand step by step as the company gains confidence in the workflow.
Wilson escalates when it can’t finish a step, such as a SKU missing from the catalog or no approved carrier taking the revised load. Every message, confirmation and change is recorded in the change history, so when a reweigh arrives, the team sees the original details, the update, who approved the new rate and what the carrier confirmed.
Wilson works from the data the company provides; it doesn’t weigh or measure freight on the dock. It books only approved carriers and doesn’t manage dock slots inside the facility. For a related change after booking, see the pickup address changed after booking. Who closes the loop?
How do teams prevent surprises from pallet count changes?
Teams prevent surprises by setting a cutoff for changes, keeping SKU data current and routing every change to whoever books the freight. The goal isn’t to stop orders from changing; it’s to stop them changing silently.
- Set a freight cutoff. For example, changes after noon the day before pickup go to logistics by name.
- Keep SKU weights and dimensions current. When packaging or pallet patterns change, update the catalog the same week.
- Compare reweighs by lane. A lane that keeps getting adjusted usually has an order data issue upstream. See the order is ready. Does freight have what it needs?

FAQs
- Does a change in pallet count change the freight quote? It often does. Carriers price on weight, space and density, so more or fewer pallets can change the rate, the LTL class and the equipment.
- What should I do if the pallet count changes after booking? Update the details, recheck the class, confirm with the carrier or re-quote, and reissue the BOL and pallet labels before pickup. Get approval first if the new rate is above your limit.
- Does Wilson determine LTL freight class? Yes. Wilson looks up the NMFC classification and calculates the density-based subclass from weight and dimensions, using the customer's SKU catalog.
- Who is responsible for weights and dimensions? The customer provides the SKU file, weights, dimensions and any NMFC codes it already uses, and is responsible for their accuracy.
- What happens if a carrier reclassifies the shipment? Wilson explains how the class was calculated, and the change history shows what was sent to the carrier and when.
- Does Wilson rebook on its own if the rate goes up? Only within the company's rules. Wilson books only approved carriers, and rebookings above the threshold wait for a person.
- How is Wilson priced? There's no subscription fee. Pricing is a percentage of the carrier payments that run through Wilson, covering the full shipment lifecycle. Pricing scales down as volume grows, and Enterprise pricing is custom.
Conclusion
A freight quote is only as good as the details behind it. When the pallet count changes, the rate, class, equipment and documents may need to change too, and the team that catches it before dispatch pays for the freight it planned instead of the freight the carrier found.
Wilson, by Cartage, runs that recheck as part of the shipment, within the company’s approval rules. It’s what an AI logistics agent is for. Bring one load whose count changed after booking last month and watch Wilson run the recheck in a demo at cartage.ai.
