How many quotes does it take to book one inbound load?
Key Takeaways
- There is no universal number. The quotes it takes to book one load depend on your lanes, your carrier panel and your approval rules, so measure your own.
- Two numbers describe quoting effort: the quote-to-booking ratio (quotes received per load booked) and the time per quote (minutes of work for each quote requested, chased and compared).
- At one food and beverage manufacturer, Wilson sourced 99 carrier quotes and booked 30+ loads over 2 months, a period-level ratio for that customer only.
- Wilson, by Cartage, is an AI logistics agent that requests, compares and records carrier quotes on every load, which makes both numbers measurable from the shipment record.
How do you find out how many quotes your team needs per load?
Divide the carrier quotes received in a period by the loads booked in the same period, on the same lanes. That gives your quote-to-booking ratio. There's no industry standard to compare it with, because it depends on how many carriers you ask, how often they answer and how strict your approval rules are.
Most teams can't answer the question today because quotes live in email. A coordinator sends four requests, gets two replies by noon and one by the next morning, books one, and the rest disappear into the inbox. The effort is real, but it never reaches a report.
Inbound freight makes this harder. On loads your team arranges from suppliers, the shipment details often come from the supplier, so quotes are requested, revised and re-requested when the weights or pallet count change.
Which numbers should you track?
Track five counts and two timestamps per load, then calculate the ratio and the time per quote from them. Everything below can be pulled from a shipment record if quotes are logged on the load instead of left in email.
| What to capture | Definition | Why it matters |
|---|---|---|
| Quote requests sent | Requests sent to carriers for one load | Shows how wide you cast the net |
| Quotes received | Usable prices returned | The numerator of the ratio |
| Re-quotes | Requests resent because load details changed | Exposes bad order data, often from the supplier |
| Loads booked | Loads tendered and accepted | The denominator of the ratio |
| Loads not booked | Quoted loads that were cancelled or arranged by someone else | Keeps them from inflating the ratio |
| First request time | When the first quote request went out | Start of the quoting clock |
| Booking time | When the carrier accepted the tender | End of the quoting clock |
From these, calculate:
- Quote-to-booking ratio = quotes received ÷ loads booked.
- Response rate = quotes received ÷ quote requests sent.
- Time to book = booking time − first request time, per load.
- Time per quote = coordinator minutes spent on quoting ÷ quotes received.
Time per quote is the hardest number, because it needs the minutes people spend writing requests, chasing replies and comparing prices. Sample it: have coordinators log their quoting time for two weeks on a set of lanes, then hold the method constant. Don’t estimate it from total hours that also include booking and tracking.
For the waiting side of the clock, see how to measure carrier response time.
What did one food manufacturer's inbound quoting look like?
Over 2 months, Wilson coordinated 55 inbound shipments for one food and beverage manufacturer, sourced 99 carrier quotes, booked 30+ loads and closed out 30 deliveries. On those figures, the quotes sourced divided by the loads booked comes to at most about 3.3 quotes per booked load, observed for this customer over this period.
Read that ratio carefully. It's a period total, not a per-load rule: some loads drew more quotes than others, and not every quote maps to a load that was booked in the window. A different customer, lane mix or carrier panel would show a different number. It's useful as an example of how to calculate the ratio, not as a benchmark to aim for.
The same customer saved roughly 40+ hours a month of manual quoting, booking and tracking. That figure covers all three activities together, so it shouldn't be divided by the quote count to produce a time per quote. If you want time per quote on your own lanes, measure it directly as described above.
What makes the ratio go up or down?
The ratio rises when you ask more carriers, when carriers decline or reprice, and when load details change after the request. It falls when the carrier panel is matched to the lane and the order data is right the first time.
- Panel size. Asking six carriers instead of three raises the ratio, and may or may not lower the booked price.
- Response rate. If half your carriers don’t answer, you send more requests to get the same number of usable quotes.
- Order data quality. A wrong pallet count or weight forces a re-quote. On inbound, this is often the supplier’s data.
- Approval rules. If the first quote is over the approval limit and needs another round, the ratio climbs.
- Rate expiry. A quote that expires while it waits for approval has to be requested again; see what happens when a freight rate expires waiting for approval.
A higher ratio isn’t automatically bad. If more quotes lead to a better rate within your approval rules, the extra effort may be worth it. The problem is when the effort is manual and invisible.
How does Wilson make quoting effort measurable?
Wilson, by Cartage, requests quotes from the company's approved carriers, compares them, negotiates against the company's targets within its approval limits and books the best option, recording each step on the shipment. Traditional logistics software gives teams information. Wilson executes the work required to move shipments forward.
Because every message, confirmation and change is recorded in the shipment's change history, quote requests, replies and the booking sit on the load instead of in a personal inbox. That's what turns the table above from a manual tracking exercise into a report.
Wilson can also use the data from the shipments it runs to produce carrier-performance and lane-rate reports on request. Over time, those reports show which carriers answer and win on each lane, which is the information you need to decide whether your panel is too wide or too narrow.
Teams measure Wilson's impact by comparing the lanes Wilson runs with how those lanes ran before: manual touches per load, coordinator hours and time to book among them. Measurement should start once the workflow is running on real loads, using the same lanes before and after.
How should you use the number once you have it?
Use your own quote-to-booking ratio and time per quote to decide where quoting effort is worth it and where it's waste. Compare lanes, not averages: a ratio that's fine on a lane with volatile rates may be pure overhead on a steady one.
Pull last month's inbound loads, count the quotes and bookings on one lane, and bring that count to a working session with our team to see how Wilson would log the same lane.
