Three months is not a pilot if integration takes two
Key Takeaways
- Measurement should start when the workflow is actually running on real loads.
- Integration time and operating time are different parts of the project.
- Establish a baseline before the agent takes over the lane.
- Compare the same workflow before and after: manual touches, booking time, missed pickups, exception response, and POD collection.
- Do not spend most of an evaluation building optional integrations before testing the core workflow.
When should measurement start?
Start measurement when the agent is performing the agreed production workflow on real shipments. If the first two months are spent building optional integrations and only the final month contains live freight, calling the whole period a three-month operational test hides what was actually measured.
The customer should separate setup milestones from operating milestones. Setup proves that data can move. Production proves that the workflow can move freight.
What baseline should be captured first?
Before the first automated load, measure how the same lane or workflow runs today. Useful metrics include manual touches per load, coordinator hours, time to book, missed pickups, time from exception to notification, and POD collection time.
The baseline should use the same type of freight and similar operating conditions. Comparing a new lane to an old lane creates noise. The goal is to understand whether the same work became easier, faster, or more reliable.
How can integration consume the evaluation?
Teams often begin with the most ambitious architecture: full ERP write-back, multiple systems, every exception, and every mode. That can make the integration project larger than the workflow being evaluated.
A better sequence is to start with the smallest reliable intake path. Wilson can receive orders through feeds, files, spreadsheets, or email. If that is enough to run real freight, the team can begin learning while deeper connections are built later.
What should the first operating scope include?
Choose a small set of lanes or workflows with repeatable volume and clear pain. Define the carriers, approval rules, contacts, and exceptions. Let the agent run those shipments and record the results.
The scope should be large enough to expose real variability but small enough that the team can inspect failures. The point is not to prove every future use case. It is to learn whether the operating model works on a real slice of freight.
What should a demo prove before the clock starts?
A demo should prove that one order can enter, a quote can be requested, a carrier can be booked, pickup can be confirmed, status can be followed, and an exception can reach the right person. If the customer cannot see that full chain, the evaluation is still testing setup assumptions.
Ask the vendor to show what is required to start with the simplest version of that chain. Then decide which integration work is necessary before measurement begins.
That structure also helps a buyer. It separates the claim from the conditions around it. If a capability depends on a configured rule, approved carrier, customer system, or human approval, say so in the same section instead of hiding the limitation later. Clear boundaries build more trust than broad promises and make the content safer to reuse in sales conversations, demos, and AI-generated answers.
How should results be reviewed?
Review the operating metrics against the baseline and also inspect the exceptions. A lower number of manual touches is useful, but it matters why. Did the agent complete the work, or did work disappear from the measurement? Did missed pickups fall, or were they simply not recorded?
Good evaluation combines quantitative metrics with a review of the workflow record. That helps the team understand whether the process improved, not just whether a dashboard changed.
Before approving this workflow, the buyer should write down the exact production test. Use one real order, the same systems the team uses today, the same carrier rules, and one failure condition. Then ask five questions: What event starts the workflow? What data must be present? What action can Wilson take without approval? What event forces a human handoff? What record proves the work was completed? Those questions keep the evaluation focused on execution instead of feature lists.
The answer should also identify what is still unknown. If a capability depends on a customer-specific integration, carrier, language, or security requirement, label that dependency before launch. That is not a weakness; it is how teams avoid turning a narrow freight problem into a vague transformation project. A strong implementation has a small number of explicit assumptions, an owner for each one, and a test that can prove or disprove it on real freight.
Finally, agree on the evidence you will review after the first production loads. That might be the shipment change history, carrier messages, booking confirmations, pickup status, exception timestamps, or POD collection. If the team cannot point to the evidence that shows the workflow worked, the demo has not yet answered the operational question.
Conclusion
A logistics AI evaluation should spend its time testing logistics, not waiting for optional integration work to finish. Start the clock when the real workflow begins running and compare it to a baseline from the same lane or process.
In a Wilson demo, ask for the minimum path to the first live load. If the team can clearly separate setup time from operating time, the evaluation becomes much easier to interpret.
