TMS or freight execution software? Choose by the work that remains undone

Key Takeaways

  • Choose by the work that still needs a person after go-live, not by the feature list.
  • A TMS typically records and plans freight. The quote requests, carrier follow-up, check calls and invoice checks often stay with coordinators.
  • Freight execution software does that work: it requests quotes, books, tracks, follows up, audits and pays, under the company's approval rules.
  • Wilson, by Cartage, is an AI logistics agent that replaces the TMS: it is the system of record for shipments and the execution layer that does the work, and it connects to the company's ERP.
  • A 6-stage matrix makes the choice concrete: create, quote, tender, track, audit and pay, with the work left for a person at each one.

Why do teams with a TMS still do so much freight work by hand?

Teams with a TMS still do freight work by hand because a TMS (transportation management system) typically records and organizes shipments, while the coordination that moves each one forward stays with people. The system shows the load; a coordinator still emails, calls and checks. The right comparison is how many of those tasks each option takes off a person's desk.

This affects manufacturers and distributors that bought or are evaluating a TMS and still staff coordinators for carrier follow-up: the chasing that happens when a carrier hasn't answered a quote, confirmed a pickup or sent an ETA. The visibility gap behind that chasing is wide: in a BCI Global survey of 240 supply chain leaders (March 2025), only 35% reported end-to-end visibility.

One load through a TMS-based process

Here is a single FTL load at a manufacturer of commercial HVAC equipment.

  • Monday 10:10 a.m. The order lands in SAP and imports into the TMS as a shipment.
  • 10:30 a.m. The lane has no contract rate, so the coordinator emails three carriers for spot quotes. The TMS records nothing until someone enters the winning rate.
  • 2:15 p.m. The coordinator tenders the load, that is, formally offers it to the chosen carrier, and enters the booking.
  • Tuesday 7:30 a.m. No pickup confirmation. The coordinator calls the dispatcher.
  • Thursday 4:00 p.m. Delivered. The POD (proof of delivery, the signed receipt) arrives a week later after two reminder emails.
  • Following Monday. The invoice includes a detention accessorial, a charge on top of the base rate for time the driver waited. Accounts payable asks the coordinator to check it against the booking.

The TMS held the record at every step. A person did every step.

Which system leaves less work undone at each stage?

A 6-stage matrix shows where a person still does the work under each option. The “typical TMS” column describes the general category, and setups vary.

# Stage With a typical TMS With freight execution software (Wilson) Work left for a person with Wilson
1 Create Shipment entered or imported Turns an ERP order, spreadsheet row or email into a shipment Fixing missing order data
2 Quote Rates stored; spot quotes often by email Requests, compares and negotiates quotes from approved carriers Approvals above the limit
3 Tender Tender sent; confirmations often chased by hand Books the carrier, confirms and reconfirms the pickup When no approved carrier accepts
4 Track Status shown where a feed exists Tracks by API, GPS/ELD, PRO number, email or call; gets a new ETA and reason when late Decisions on exceptions
5 Audit Invoice matching often manual or outsourced Audits and reconciles the invoice against what was booked Decisions the approval rules reserve for a person
6 Pay Payment often handled in a separate process Pays the carrier from a preloaded wallet after audit Per the company’s approval rules

Stages 2 and 3 are where coordinator hours go on spot freight. If the system only stores contract rates, every spot quote and unconfirmed pickup is still email and phone.

Stage 4 depends on carrier data. Where a carrier has an API or ELD feed, any system can show status. Where it doesn’t, someone has to call.

Stages 5 and 6 decide whether finance keeps asking logistics for answers. An invoice reconciled against the booking before payment doesn’t come back to a coordinator.

How do you choose by the work that remains undone?

List the work your team does today, then count which tasks each option would take off a person’s desk. The option that leaves the fewest tasks, within the approval rules you need, is the better fit.

Write down one week of freight tasks: quote requests, follow-ups, check calls, POD chases, invoice checks.

Tag each task by stage, using the 6 stages above.

For each option, ask: will the system do this task, or only record that a person did it?

Count the tasks left for people under each option. For example, 140 tasks a week with 120 left under one option and 25 under another is a clear gap.

Check the ERP connection: how orders arrive and how updates get back.

Check the controls: which actions wait for approval, and where the record of each action lives.

Common mistakes teams make

  • Comparing feature lists. Two systems can both list “carrier management”; only one may send the follow-up.
  • Ignoring spot freight. Contract lanes look automated in any system. Spot quotes and unconfirmed pickups are where coordinator time goes.
  • Treating audit and pay as a separate project. The invoice question comes back to logistics either way.
  • Skipping write-back. If updates never reach the ERP, someone re-keys them.

How does Wilson, by Cartage, replace the TMS and do the work?

Wilson replaces the TMS: it is the system of record for shipments and the execution layer that does the work, connected to the company’s ERP. Traditional logistics software gives teams information. Wilson executes the work required to move shipments forward.

Step Trigger What Wilson does When a person steps in
1. Create An order arrives by ERP feed, spreadsheet, email or scheduled file drop Turns it into a shipment If order data is missing
2. Quote The shipment is created Requests and compares quotes from approved carriers and negotiates against targets Above the approval limit
3. Tender The best option is clear Books the carrier, sends the rate confirmation and confirms the pickup If no approved carrier accepts
4. Track The load is in transit Tracks it, updates every party and responds to exceptions through delivery and POD Decisions on exceptions
5. Audit The invoice arrives Audits and reconciles it against what was booked Per the approval rules
6. Pay The invoice is reconciled Pays the carrier from the company’s preloaded wallet Per the approval rules

Teams can use Wilson’s dashboard the way they would use a traditional TMS. Wilson connects to the ERP, not to another TMS, and also works from the spreadsheets or email the company already uses.

Controls

Wilson starts with assisted execution. The company sets approvals on any action it chooses, for example bookings or rebookings above a cost threshold, carrier selections or customer notifications, and the scope of execution can expand step by step. When a carrier can’t confirm, no approved carrier accepts or a decision exceeds the rules, Wilson escalates to the team.

Every message, confirmation and change on each shipment is recorded in a change history. Wilson books only approved carriers. It isn’t a customs broker, though it coordinates cross-border shipments and their documents, and it doesn’t manage dock slots inside a facility today. What should you check before replacing a TMS?

Check the ERP connection, order intake and who controls each decision. These decide whether the switch removes work or moves it.

  • ERP connection: Wilson works with SAP, NetSuite, Microsoft Dynamics 365, Oracle, Infor, Epicor, Sage, Acumatica, and other ERP environments, with the exact connection depending on the customer’s data flow and scope.
  • Order intake: an ERP feed, a spreadsheet, email or a scheduled file drop.
  • Write-back: optional, by CSV or Excel file by email, a shared table, or API where available, usually set up after order intake is working.
  • Modes: LTL, FTL, ocean, drayage, parcel and cross-border.

What to ask a vendor to show in a demo

  • “Take this order from our ERP and turn it into a shipment, now.”
  • “Quote this spot load with our carriers, and show me what a coordinator still does.”
  • “Show me the pickup confirmation and the reconfirmation on this load.”
  • “Reconcile this invoice with a detention charge against the booking.”
  • “Show me the change history for this load from order to payment.”

FAQs

  • Should I buy a TMS or freight execution software? Choose the option that leaves the least work for people after go-live. Wilson, by Cartage, replaces the TMS as the system of record and the execution layer, so quotes, bookings, tracking, audit and payment are done, not just recorded.
  • Is Wilson a TMS? Wilson replaces the TMS. It is both the system of record for shipments and the execution layer, and teams can use its dashboard the way they would use a traditional TMS.
  • Does Wilson connect to a TMS? Wilson connects to the company's ERP, not to another TMS. It also works from the spreadsheets or email the company already uses.
  • Which ERPs does Wilson work with? SAP, NetSuite, Microsoft Dynamics 365, Oracle, Infor, Epicor, Sage, Acumatica, and other ERP environments, with the exact connection depending on the customer’s data flow and scope. If your orders live in an ERP, Wilson can work from it.
  • Does Wilson write updates back to the ERP? Yes, when the customer wants it. Write-back is optional and set up per customer.
  • Which modes does Wilson cover? LTL, FTL, ocean, drayage, parcel and cross-border.
  • Does Wilson act on its own from day one? No. Wilson starts with assisted execution, and the scope of execution is expanded step by step as the company gains confidence in the workflow.
  • How is Wilson priced? There's no subscription fee. Pricing is a percentage of the carrier payments that run through Wilson, and that one fee covers create, quote, tender, track, audit and pay. Pricing scales down as volume grows, and Enterprise pricing is custom.

Conclusion

The TMS-or-execution question gets easier when you stop comparing feature lists and start counting the work left for people. A TMS typically records and organizes freight; the quote requests, carrier follow-up, check calls and invoice checks often stay with coordinators. List one week of tasks, tag them by stage and count what each option would actually do.

Wilson, by Cartage, replaces the TMS as the system of record and the execution layer, connected to your ERP, and does that work under your approval rules. Bring one order your team took from ERP to paid invoice last month and watch Wilson run it through all six stages in a demo at cartage.ai.
